0:00I'm reading a lot of people's year in review posts and the feeling that I get from these a few of them that I've read is this feeling of like dread. Maybe that's not the right word but I just feel like people are very down and hard on themselves and I would like to just offer just a little bit of positivity here and I and I'm hiding this this statement in an episode called Simplify 3 because a lot of what I see just feels like people trying to do everything and then coming up slightly short and not giving themselves like it's not about giving yourselves credit or whatever but the reason I think that you're feeling like you that you're just not hitting your goals is

1:03because you have too many goals to hit if you limit the goals and you focus on doing one thing or two things at the end of the year you can be like you either did them or did and I think then you can be hard on yourself if you did because if you if you simplify your life and your and your business then it should be fairly easy to focus on doing the things that you say you're gonna do and achieving the goals that you set and you can use smart goals you can use arbitrary doesn't matter what you do but I just feel when I read these I just look at all of the things that people are doing I'm like that's too many things and I know this because my ear and reviews were the same for many many years and it's been about two years since I've adopted this idea and I've really sort of dug my heels into simplifying my business and focusing on just doing a

2:09few things really well and the result of that is no stress I don't have stress it doesn't exist in my business I know what we do I have I have like one flagship product I mean technically I have three but I have one flagship and my goal is to produce content to promote that and I need to make the content better and the product better and the sales pages better and that's it that's all I focus on I am not traveling the world doing speaking gigs that give me no value except wow wasn't it great that I worked all this time on a speaking gig and then ended up like yeah my ego got boosted because like people wanted to talk to me afterwards but the honest thing is I've done a lot of these speaking gigs it's just an ego boost it doesn't I don't I've never seen it

3:14lead to anything if it leads to anything it could be you networked you met a friend they they helped you they pushed you in some way and that's great but you can do that without spending you know an entire month coming up with a presentation to travel a halfway around the world to speak at something to basically just get like you know a vacation right off which required a ton of work I rather just go on vacation and so the reason I don't speak is because one I don't need to like my business doesn't require it and also I know from doing it in the past that really all it did was stroke my ego and it actually never helped my business and it only caused me to have to do more work in life and that's just an example of like something that I said you know what I don't need to do this to be happy I'd rather just go on vacation with friends that's it it's the same thing and also I've realized and this is before I get into

4:15it because I do have things to get into here I also realized that like my art and my creative output does not need to be tied to my business I can have my business be great and be creative but my real true creativity can come from like a passion side project and for me that's home brewing and I don't you know make any money on that so it's just something I do on the side same with music things like that so I just want to put that out there I've been reading a lot of these year and reviews and it's not and I don't feel good and I know a lot of everyone tries to spin them every way even myself again I've been doing years year and review posts for many years and I did an audio version this year yeah things go wrong and things go well but I feel like we're all beating ourselves up too much you know and the and the real solution to these to these

5:19to this year and review problem is having too many goals this year I have two goals and if I don't achieve them whoop the shit and that's how I feel one goal is to lose 40 pounds that's one goal I know exactly how to do that I have I don't need to be taught any I don't need motivation I don't need anything else I know exactly what the plan is I just have to show up every day or never miss twice you know what I mean I just have to do be consistent and I know it's going to take all year if not longer but that's my one goal if I get to 30 pounds that's fucking awesome that's progress you know what I mean I need to accept that as a win the second one is to get to a million dollars in revenue for my business which means a stretch goal of adding I mean Chris that's like a

6:2325% increase in revenue that's a that's a that's a four hundred thousand dollar increase in a single year how am I going to do that simple I have a plan I know exactly what my products are going to be I know exactly where that money is coming from I know exactly how many sales I need to make and I know exactly how to market that I know how to do it I just have to show up consistently that's it there's no pushing there's no you can't go any harder that's that's the thing I think this where it gets confusing or where it gets where people get stripped up is like it's not about pushing harder you can you can push but it's like that's just gonna cause more stress come up with a plan and just just stick to it it's like if I want to lose 40 pounds in a year I can I can push but I'm gonna be goddamn miserable right I'm gonna be

7:23stressed out I'm gonna be hungry all the damn time I'm like every single joint in my body's probably gonna hurt it's unhealthy and it may it probably won't work because you push so hard and you can't sustain it and I've learned a lot about relaxing and I learned a lot about consistency and patience through weight loss and I've applied those learnings to my business and it has paid off so I just wanted to say that I just wanted to start this episode with that because I don't know if you need to hear it or not I certainly need to hear it because I especially at the beginning of a year a new year I usually end up pushing myself now at the beginning of the year yeah things are piled up you haven't worked in a couple weeks you know people are everyone's getting back into the swing of things and it feels like you have to hit the ground running

8:25but you don't this is just another month and I am so guilty of pushing myself super hard January February and burning out by March so not doing it this year and instead what I'm doing as I'm using this as an opportunity to cut to simplify to edit what we're doing in the business and making those decisions and going okay we're done with this we're not going to do this anymore and again continue the more we cut from our lives from our businesses the more we get focused on the core things that really matter and we just do those things consistently and yeah boring sometimes but here's I'll give you a few all right I got four and I might come up with more as we go along here's

9:29number one simple one for the last month or two I've been talking with Kayla who runs customer service for us she answers all over emails I'm like I wish we could answer social media comments I think it's important to answer social media comments right and I just can't figure out a system for it what do we say what software are we using what's the point of doing this so the question I have and I post the entire company which is four of us I said do we even do this like what's the fucking point and can we just eliminate this from our thinking can I just eliminate this from my brain hey we don't answer comments and a discussion if somebody goes in the comments says oh they don't answer comments yeah that's correct we don't tough tough shit you know what I mean we just

10:31stand we just have to make a decision and it's doing less because what like it's one of those things that comments are I kind of think about it like if we're asking people to leave comments in our content then yeah you kind of have to answer comments if you're not doing that then what are comments for they're for discourse so let the let the community I don't know discourse whatever that means let them do their thing you know they yeah they're going to have questions doesn't mean we can't look at the comments and and mine them for content ideas I think that's exactly what we should do but we don't need to spend time answering them it's it's just not scalable and I'm not saying that it's I don't know if that's the correct answer but I'm making that decision so that we can take that time and put it towards something more important which is what we're already doing

11:36here's number two cutting expenses yesterday Stefan I had a meeting with our financial advisor personal financial financial advisor and we were talking about how you know we're we're having we have this goal this personal goal I have this personal goal to quote unquote retire I'm using air quotes here at 50 so I'm 42 as of this recording I have eight years of earning to get enough money in investment accounts to basically live off of it for the rest of my life that's the idea financial independence now the I'm I'm targeting 50 but that's not my real goal my real goal is 46 that's insane my real goal is cut in half okay so we so whenever my financial advisor I go just tell me when it's actually possible

12:44and I'm gonna speed it up I'm gonna do it sooner the reason for this is just that I need a goal that's all I just need some kind of goal now here's the interesting part or at least I think it's interesting I'm thinking to myself okay I just in order to get there faster there's really only one if I think about it right there's only one thing I can do to make it faster so the projections that we're using are just based on our current income as a business really it's because we're all you know it's just staff and I it's my business it's a pastor entity that's where our income comes from and so the more income we make the faster we can achieve the goal simple as that but we could also do clever cutting at the same time to increase that revenue even more or

13:44increase at least the profit even more and what we take home and so I'm like okay I we can technically achieve this in in eight years at the current rate having this mindset and this goal kind of focuses me and go like you know hey what's another so here's thinking about it this way what's another way you could do this well you know I could start creating videos for brew cabin and have a whole new income stream that is an absolute possibility I could monetize this podcast I could start getting you know go it out and try to get sponsorships I could ask you for money I could say hey do you want a consulting gig with me I'm now open for business I do consulting now and L all three things that I just mentioned add more time to my schedule create new goals new

14:48things to do and I and I just said to myself well that's my old mentality that's how I would think me four years ago that's exactly what I would do my both if we're going to make more money the only way I know how to do that is just by adding more shit to do but now I'm like no no no no no I'm doing too many things that don't make money so let's cut all the things that are not making money and put all of that time that that new game time into the things that are making money which will scale much better so one of the things we're doing is simply cutting expenses here's how we did it yesterday I sat down and I have this massive spreadsheet I saw my financial planner looking at it and I I didn't know if he was impressed or confused or whatever it was but I had this

15:50this three sorry yeah it's a three sheet spreadsheet and it's you can anybody can make this it's super easy to make it's not complex but I'll tell you exactly what's on it there's one sheet cut expenses and it's literally just line items of the expenses in our business all of the software so like for example line number one WP engine that's what we use the host our website now we pay annually for that but all I do is divide it by 12 so if it cost me you know $12 hundred a year then I add a hundred dollars per month in those columns and I have each column as a month right January to December and at the last column I just have a total so now I can see what the total is that we spend on it and then I just break it down per month do I need to do this no but this is all this this spreadsheet is simply to create a budget

16:56and projections and to kind of see the money coming in and out of our business at a 50,000 foot overview so that we can make decisions on it and we can say oh man that's a really expensive bill how do we bring that down or huh it's really expensive how do we get that to go up things like that so I took every single piece so this is something I've been doing for seven years now but this time I used to go in and update this spreadsheet with actual numbers after the month was over but I realized that that's not the point of this spreadsheet I have quick books for that that's where all my actuals live and I don't even need to go in and do any sort of like manual typing I just need to go in and categorize those and I don't create any speaking of which I do not create any rules and quick books to automatically categorize my expenses you can do that

17:57I don't want to do that I want to see every fucking expense I want to touch it I want to say oh we got billed by wistia our video you know we got billed twenty four dollars by wistia and and I categorize that as a software service I want to do that every month because then I want to be able to make the decision wait are we even using this anymore yes and it's only twenty four dollars thumbs up oh type form just charged just eighty three dollars this month wait a minute are we using type form no literally log in the type form cancel subscription we just saved however much per year we're not using it will we use it one day maybe but right now it's not a priority therefore I'm not paying for it we don't use it we don't need it cut it now small potatoes

19:03right but here's where it gets interesting so anyway I go through every single line item tooth we cut two big expenses not big two software expenses one was I just mentioned type form the other one was chat GPT I don't use it I use Gemini which comes with Google workspace which is what we use for our email so I'm already paying for that and yeah we need that and it's also very cheap and I'm using Claude and I spend a lot of money on Claude and that's what we use for everything in our business is chat GPT useful I'm sure it is I just find myself never using it I find myself mainly going to Claude for writing and Gemini for image generation so I don't need a third one that does others I like fine if I ever want to use it I'll maybe pay like a $20

20:04subscription to you know for myself but I don't need it for the business it's axed cut again not a huge expense but I do this all the time I'm constantly cutting shit like that and I'm trying this year I'm like we're not adding any new software we're done we don't need it we're clearly running our business what we have any other tool that we add is not gonna make a huge difference for us honest unfortunately and honestly but here's another thing we looked at and this was the craziest one all right and this only made sense when we did the math when we sat there and beat up this spreadsheet we looked at how much money did we spend in buying books so arm flagship product is a book is a physical book that we mail to customers all right last year

21:11we sold over 5,000 copies of this book through our own website and we shipped all of these books ourselves technically it was like 5,200 books of just by the way just the pool book so our other hot to book sold a little over a thousand copies but our pool books sold 5,000 copies for easy math okay now we looked at how much were we paying to ship those books and how much were we paying to buy those books and we were looking at big whole numbers broken down by month and we just went holy shit we're spending a lot of money on buying these books and we're spending a lot of money shipping those books but we sold a lot of books so like we made profit don't get me wrong but I was like huh is there a way to reduce the price and yes there is that the way we're doing that and I

22:13talked about this on the show before is we were buying books through Lulu which have no bulk discounting we were paying we are currently paying 50 a little over $15 a book to get to have it shipped to our 3PL our logistics company to ship out to customers now we know that we sold 5,000 so safely we could find a new printing company get bulk discounts and safely buy 5,000 books knowing that we will definitely sell them well guess what I already got that pricing and that drops us to about $5 a book well look at that now it requires a lot of cash flow to order 5,000 books but here's where I'm like look we could take out a really small loan and pay it back pretty fast

23:18to get those 5,000 books because that's a huge decrease what we learned from doing the math is we could raise profits by $50,000 a year by making one decision that's it it's not even there's not even any work that involved there's like barely any work and it's a one time thing and we just add it $50,000 in profit to our company which may not sound like a lot in like a big company but for a small company that's fucking huge that gets me a little bit closer to my goal and it required no additional work it's just a decision it's just a switch but how do you know to make those decisions and those switches if you are not looking at that stuff and it's not hard if you don't if you're in a business like me small business you can do this in a single sitting I sat at my

24:23kitchen table yesterday and just did this and we were like oh shit that's a priority that's not something we can wait on that's something we need to take that needs to take that needs to happen like January we were thinking oh we're not going to do that until May no no no no no huge win we did that last year and it was a huge win we haven't even seen the benefits of that yet that's going to all those benefits are going to be in 2026 my point in this in this exercise is just look at what you're already doing simplify it make it make it cut expenses get rid of it here's another one third one stopping with Kayla we're having a meeting and she forget how it came up but she was I think we got an email that was like do you have an affiliate program and I was like yeah we have an affiliate program in fact we have two of them we haven't we used

25:29when when we were using podium to sell our course which we still are but I'm working on making that change which also will save us money by the way which I actually didn't talk about so let me let me go back to that real quick right now we're paying like a hundred dollars a month to podium to host our course we're paying Shopify to sell our course but then we're also paying $133 a month to Zapier just to connect the two if we were to switch to thinkific as an example one move not an easy move but one time move we could cut the $130 a month expense like that I can't snap right now because my fingers are dry but yeah simple and it's better for the customer so it's like it it just makes sense it just makes sense so things like that anyway talking about the affiliate program we have one through podium which only sells our courses

26:33because that's that's the way we were selling before and then I've tried to set one up through Shopify and tried to get the people from podium to move over to the to the the new one on Shopify because I'm like hey if you go to Shopify and you use this new link you can sell our books and our courses not just our courses well how many people we talk in here honestly it's one guy it's one person when I actually went and looked at it I'm like oh and he hasn't really been publishing content he hasn't sent anything in so I went so I looked at Caleb I'm like yeah we're cutting that meaning we don't have an affiliate program anymore and guess what that means that means and this is fun for me I love this it means one we don't have to pay for it anymore we were paying this Shopify plugin per month to just have the affiliate program okay small potatoes

27:39whatever cut it uninstall it off the Shopify one less thing to worry about two every single month I would have to go and pay these affiliates manually don't got to do that job anymore I also don't have to update that budget spreadsheet which was also on my list of things to do every month one less thing to do great and all I have to do is email one guy and tell him sorry we're retiring the affiliate program you know but I may I may work something out with just him I may say hey you look I can give you a discount code and I might just like you know if he if he decides he still wants to do it I'll I'll Venmo him or I'll PayPal him some some cash or whatever to just just to promote our products and we'll have a different relationship but we don't need to cutting it done done I don't have to fucking deal with it anymore that's so

28:39relieving and guess what it had almost nothing like it affected our bottom line at not at all but yet I worked on it every month I nurtured it and now I don't have to think about it here's one more thing I don't I can't think of anything else but here's one more thing that's gonna sound silly I think but I I could not disagree more all right when we looked at our budget and we looked at and this was just something we did last year too we looked at our budget we went all right where where where are we spending the most money it's very obvious holy shit clavio our email marketing company charges us three thousand dollars a month for this fucking software holy shit are you kidding me three thousand dollars a month now clavio is their job

29:50is to help e-commerce businesses now these people who are running these e-commerce businesses they're probably paying the same as we are but they're selling way more because they have multiple products to sell now whether they're profiting or not I don't know but they're selling a lot more we don't have that many products to sell we have basically two per per group per you know two for hot tub owners two for pull owners and then of course we have our app but that's not tracked through the Shopify system or through the clavio system we still use clavio to promote that so it's valuable we can't tell that so we are paying a lot of money for a product that does make us the most money and if we look at our income and we're in the sources of that income yeah email marketing's number two below google and above youtube so it is incredibly important

30:53is it worth three thousand dollars I don't know the answer to that but I can tell you that it's the best email marketing system I've used and so honestly I'm probably just paying a little more for the for the ease of it and it means the way I interpreted that was oh this is a priority like this is like priority number one one is we get a ton of we get a ton of sales from it and two it causes the most so we need to optimize the shit out of this and so when I say simplify I'm like that's that is a version of it it's like hey put effort like put your resources into email marketing it is important it works cut the affiliate program cut the fucking comment system but that's all nothing could you do it one day sure small potatoes put put all those people that

31:58you were going to put on those other jobs put them all here make this your thing that's the way I see it so I go okay we need to how do we do this how do we make this better well I thought we don't have a problem like we look at the bottleneck or we look at the the email marketing system which we have set up it's a four part system we have ideation we have writing we have creation slash design and then we have publishing or sorry we have scheduling which is like basically when these emails go out so we have a schedule we know what to write we have the ideas all those are fine one area that's a little clunky that's creation so how do we fix that let's let's templatize the shit out of this let's make this idiot proof and so I've been spending the last week or two just beating up the system going looking at the

33:02SOP and going do we even need to do that cut it why are we doing that does that does that add any value no cut it it's just an extra step in our process it doesn't add any value cut it oh that does really well all right how do we make that easier to make a decision on you know if we hire other people to do these processes for us how do we get them to make decisions without needing our help without having to like where do we how do we solve these constraints and so all I've been doing this is a really hard thing to explain over the over a podcast and I try to explain in a few or a previous episode and of course I'm doing that through my newsletter is just you have to just make decisions to make less decisions so your go so so all of what I'm saying in this simplify episode is like the decision should we have comments or not no cut it decision made one less thing to do should we be paying for type form no cut it one decision one less thing to do

34:08basically a decision to make less decisions because now we cut type form there's no more decisions past that we made a decision to end it we made a decision to stop doing affiliate stuff not because it doesn't work it does technically work but it's not a needle moving thing the email is needle moving so cut the affiliate program we've cut three things now in our business where people don't have to worry about that and now that attention can be all sent to this email system and it's like okay what do we need to do to make this better we need to send emails every fucking day and these emails need to be good and so one of the things I talked about is like we used to go into their our canvas system and we used to create new ads for every single email well that's a

35:11lot of extra work and a lot of decision making within that process so here's what I did I looked at that and said oh well if we just remove this one graphic from all of our content and we just choose you know six rotating images that are like designed in advance then when it comes time to generating and crafting these emails there's less decisions to be made by the team and they can just execute faster and if they can execute faster then we can send more emails that are helpful because we're we we added these like design decisions and these things that we thought just to like make it look good but now that we can look at it from a distance and go like why are we doing that that's just adding a layer of friction remove it we do the same thing with like when we were

36:14creating short form videos the every single time I go to make a short form video I I screw in eyes over the edit I screw in eyes over it I look at the process and I go yeah well maybe if we edit it differently it would do better and you see this a lot in social media content that's trying to teach you how to make better shorts they're like oh my god if you just re upload the same video but cut the first three seconds off gangbusters and I'm like yeah for that guy that one time that doesn't mean every time you do it you that's gonna happen for you that was just a fucking guess and they got lucky and now they can say that it's the same people who are like oh we changed the button color on our website and conversion rate increased by 10% by the way you have no other context for that information so do you think changing your buttons to red are gonna increase your conversion rate probably not probably not maybe what they forgot to tell you was like oh we got

37:21more traffic too you know it wasn't the button color come on give me a fucking break I'm not to say that that doesn't work I'm just saying you're gonna chase all that shit then you're just giving yourself more shit to do and when I looked at our shorts I'm like huh some shorts pop some shorts don't I can't really figure out why I can't figure out if it's editing definitely not editing can't figure out if it's topic I don't know there's some topics that I throw out there and I'm like huh didn't expect that one to go viral but how is shit so what does that tell me like that is probably the most liberating piece of information I got from analyzing it which is oh it doesn't matter it doesn't matter make a good video and just do more of it which is why my word for this year is more and when I say you know I've

38:23kind of I've been adopting this or adapting my word of more because I'm like well it's not just more it's optimizing I am removing things so I'm actually cutting things which I just mentioned but then doing more of the things that are working so there's a whole idea of doubling down on what works I'm like yeah let's let's not cut that one one of the ones that I came through today so I had mentioned earlier that I was doing this like state of the union video every every month for the team the four of us right now I live with staff so I can just talk to her about it but I still like to film the video and have it in place and then I you know send it to everybody and I well the reason I like it is because it forces me to look at all the parts of the business and just spend some time with it and analyze it not digging in a data or building spreadsheets or

39:24creating any work just looking so I'm like okay let's let's what went well what are the things that we're doing in this business what went well well it's really easy to look for that stuff when you're only doing a few things and they're very measurable so for example we published we I said we should we need to start publishing articles on our website for SEO right that's really easy to measure question is did you publish articles and two did those articles rank that's it emails did you pop did you send emails and did they convert to sales did you get a high open rate yes or no yeah we're doing well great so we're sending emails we're sending we're publishing articles hey are we do we produce a real do we produce reals this month that some of them do well yeah cool that's kind of it dude same with YouTube like do we publish a YouTube video this week

40:28yep did it get views sure did were the comments nice uh-huh great yo that's our entire business pretty much is that's our entire like marketing arm is right I just mentioned it so it's very easy to just so okay how are things going in these three departments well let's look at article oh look at that pulled up sam rush and I'm like look at that that's the first time I've ever seen that every we published nine articles in November and December and our visibility our reach all the good numbers in position tracking and sam rush went up they're all green and I sent that to the team and I and here's the thing we actually decided at the beginning of the month that we were going to press pause on SEO because we wanted to refocus that attention on building the course and putting that towards the courses but no no that's so so you got to

41:37think of it this way what we found out was okay the if we were to continue doing SEO that's going to improve our reach that's going to bring us more customers for existing products that's a good thing we want that we need to keep that system going we can't pause it okay email we can't pause it obviously that's our big one the course now the course we're not pausing it we're not taking a break on it but what we what yesterday we realized actually if we were to work on the book that's a huge increase but also we realized that the that doing the course is also a huge increase so all of these we know are needle movers big needle movers so what do you have to do in order to make this work well if you're a solo panor my my if I were just if if it were just me okay I would

42:48pick probably two of those things I would pick two I would look at my analytics to see and I would set up analytics to find out if I didn't know where where am I getting the most sales from and I would say okay I got to pause everything and just do these two things exceptionally well in our case it's really four things but we have a team of four so not too difficult for us but the thing is is like we have to stick to those four things and we can't add anything can't add any new things the goal here is to take those four things and just do more of them and optimize at the same time so that we can produce more of them I'm talking videos which I will consider one thing because it's the same process whether that video appears on our app for YouTube for a course

43:55or for a real doesn't matter one video that's a process an article is a different process an email is a different process and honestly it's those three things and then we have Kayla answering customer service which is more inbound and maybe we get Kayla to help us do more stuff in those other places hey we need this we need help here and then we can absolutely do that and that's simplification and it sounds maybe even more intense but I feel like no it's limiting the mental the mental load on having all these different plates spinning it's like fucking knock them over like spin two plates make it easy on yourself and then at the end of the year you can ask the question where are you doing that did you do the plan fuck if the plan worked or not did you follow the plan that you

44:58set out the beginning year did you not change or or you know completely stop doing it or completely blow it up because it's like yeah you can optimize your plan but if you go ahead and you're like we're doing articles now every single week and all of a sudden you're like nah forget it well you just blew up your plan that's not that's not no you didn't follow the plan so follow the plan and then at the end of the year you can say did you do it and you can say yep and then you can feel good about it because at least you did it now whether that plan worked or not kind of out of your control but you're like hey I follow the plan I executed I optimized it as I went and we stayed the course and it wasn't ten things it wasn't even four things it was two things and it couldn't just be and you know this is why scale this is why like hiring I think is like the next frontier for me because I'm like I could literally just still do four things but me personally I only have

46:03to mentally worried about two because I've outsourced the other two and that's exactly what I do with book you know bookbying and book shipping I'm like I was so worried about that in 2025 I don't even think about it something on my radar it just happens now automatically and I'm like oh my god that was that was absolutely worth it and it's like oh now I could focus 100% on email and getting more and getting more book shipped yeah I would love to be able to like you know not think about like email or not not even email I mean I pretty much don't at this point but like articles to be another one to forget like all I'm going to do is 100% in video mode that's where I want to live personally and I'm trying desperately to get there and I'm close I'm about six months away to being a guy that all he does in his business is fucking videos and man is that simple
